What happened

Luckin Coffee was founded in 2017 to take on Starbucks in China, using app-only ordering, small pickup stores, and heavy discounts. It opened thousands of stores in two years and listed on Nasdaq in 2019.

In April 2020 Luckin disclosed that its chief operating officer and others had fabricated about RMB 2.2 billion (about $310 million) of 2019 sales. Its shares collapsed, it was delisted, executives were removed, and it paid a $180 million penalty to the US Securities and Exchange Commission.

New management kept the app-driven model but cut losses, used data to locate stores, and launched hit drinks such as coconut lattes. In 2023 Luckin passed 10,000 stores and reported higher quarterly revenue in China than Starbucks.

what made it work

  • Growth-at-all-costs culture enabled fraud.
  • Underlying model — app ordering and small stores — was sound.
  • New leadership focused on unit economics.

the lesson

Fraud can destroy a company's credibility overnight, but a fundamentally strong customer model can survive under honest leadership.

Apply it to your business

  1. 1Separate what's broken (people, controls) from what works (model).
  2. 2Independent financial controls protect founders too.
  3. 3Data-led store location boosts unit economics.
