Non-consumer expansion
what it means
Growing not by fighting competitors for existing customers, but by finding people who want the outcome your product delivers but are currently blocked by price, complexity, or access.
a real example
Affordable smartphone brands grew enormous user bases by serving people who wanted a smartphone but couldn't afford premium options — competing against 'no purchase' rather than other phone brands.
when to use it
Mature categories where the visible competitive fight is crowded, but a meaningful population still isn't being served at all for a structural reason.
when it backfires
If the barrier blocking non-consumers is bigger than the business can actually remove (regulation, infrastructure, genuine unaffordability), the expansion stays theoretical.
